What Causes Tender And Hard Nipples Of Breast With Pain In Armpits?

I have very tender to the touch nipples they feel kinda hard but there's no defined lump. I also have pain in my armpits that sometimes radiates to my upper arm. It is bilateral, but not at the same time it's usually pronounced on one side or the other. Any idea what this could be?
