What Causes A Painful Sore Spot On Outer Foot With Calluses Around It?

Hi an inch and a half before my heel on the outer side of my foot( both feet) same place, I have a super sor spot the size of my finger tip. Callouses have formed around these spots. I thought a piece of glass but nothing has come out. And they heal and look the same with horrible pain especially in the morn. or when pressed by a finger. any idea what is the problem ? Miss K
